Background and origins of the R-TORR Approach

The R-TORR approach can be applied to help support more effective and efficient volunteer management.   A wide range of programs, services and organizations are finding this approach helpful in managing volunteers of all ages.   The R-TORR Approach was first developed by Scott Peterson in 2007.  It was first developed by Scott for use in local “juvenile justice” and “youth justice” programs commonly referred to as youth court, teen court, peer court, student court and youth peer panels.   Its widening application to youth service and mentoring programs are just a few of the programs that have found it has benefits for application in their programs.    

 

Recruiting the right volunteer is equally as important for an organization as it is for the volunteer – be it a youth and/or adult.  It has been said the only thing better than a volunteer is a well trained volunteer – and we all likely agree with that one.  Training volunteers is essential and Pre-service training should always be supplemented with In-service training.  Organizing the scope of work, schedule and convey expectations upfront so the volunteer has a good idea of what is expected.  A contract or volunteer agreement is a strategy that supports planning on the front end by all involved. 

 

The organization – not the volunteer is primarily responsible for clearly delineating the scope and nature of work to be undertaken by the adult or youth volunteer.  The opposite of organize is disorganize, so get organized before taking on a volunteer who is largely relying on the organization to be the organized one seeking their likely generous volunteer contributions.   For the most part, We all have different strengths and weaknesses.  our achievements and shortfalls should both be met with recognition.   Recognizing volunteers can be and likely should be different than recognizing staff. 

 

Volunteers should be lending a helping hand to make the task at hand more manageable if it is at all possible in the first place.  Life and the events in the course of a day or month or year do not always work out and it is important to recognize that up front if and when at all possible it should be discussed.  Take time to recognize the effort and take time to recognize when someone needs some of your time and guidance to make some improvements.  Recognize upfront you need to give them several more chances than you ordinarily give other people and you never know – maybe you will recognize a few things yourself. 

 

Retaining volunteers can almost certainly be nothing but a good thing.  If you decided to keep a volunteer beyond your initial agreement – it is most likely because your organization is benefitting from their volunteer service.  Remember – you should no more keep a volunteer because you simply like them than you should get rid of them because you do not like them.   In an ideal setting as one can be – retaining a volunteer is because your organization put the time and effort in on many levels to creating an environment where volunteers – you and adults can experience making a difference and feel good about themselves and your organization is benefitting from that volunteer service.

 

Good luck recruiting the right volunteer.  Please don’t forget the pre-service and post-service training.  You better be organized for that volunteer or you will soon be disorganized and so will your unhappy volunteer and likely some of your staff.  Recognize that volunteer and make time to talk to the volunteer about all the good, bad and indifferent aspects of their volunteer service in your organization.  We can always do better.

 

If you recruit the right volunteer, and train them well, and get them well organized, you are almost certain to have many more things to recognize them for and you are almost certain to retain their volunteer services and their positive word of mouth about what a great opportunity you are providing volunteers while gaining considerably from the generous contributions volunteers can make, if you have put in place an effective volunteer manage plan.

 

The R-TORR Approach is just one strategy for helping organizations and individuals think through some of the key aspects of implementing and enhancing your volunteer management strategy.  Volunteer management of adults and youth can always be improved.  Use the R-TORR Approach in group

activities, at staff retreats and at your all staff meetings as a means for beginning discussions on improving overall volunteer management and performance.
